The Illusion of Infinite Context
The expansion of Large Language Model (LLM) context windows to millions of tokens created a dangerous architectural assumption: that developers could simply stuff an entire enterprise repository, database schema, and operational conversation history into a single prompt and expect consistent reasoning.
In multi-step, production-grade AI workflows, this approach rapidly leads to Context Window Decay.
As context length grows, transformer attention mechanisms suffer from non-linear degradation. Key system instructions buried in the middle of massive prompt payloads get overlooked (the “Lost in the Middle” phenomenon), latency increases exponentially, and token costs surge. More critically, as conversational turns accumulate, old context dilutes new constraints — causing autonomous agents to drift from original system boundaries, hallucinate prior states, and fail long-chain operational execution.
CONTEXT WINDOW DECAY & ATTENTION EROSION
[ Step 1: Crisp System Prompt ] ──> Attention Focus: 99% ──> High Constraint Adherence
[ Step 5: Large Context Load ] ──> Attention Focus: 75% ──> Minor Boundary Drift
[ Step 20: Bloated Context ] ──> Attention Focus: 35% ──> High Hallucination Risk ("Lost in Middle")
To build resilient, multi-step enterprise workflows, systems architects must treat the context window not as an unbounded dump site, but as volatile, expensive RAM that requires active memory management and state externalization.
The Three Drivers of Context Decay
-
Attention Dilution: Transformers distribute attention weights across all tokens in the context window. As irrelevant conversation history and unformatted API outputs accumulate, the relative attention weight assigned to core system guardrails and safety constraints drops predictably.
-
State Poisoning: If an agent receives an erroneous or slightly hallucinated tool response in Step 3, that bad output remains in the context window for all subsequent steps. The model continuously attends to its own past errors, treating them as established ground truth.
-
Instruction Override via History: Longer operational transcripts allow historical examples and user inputs to subtly override original system instructions, creating vulnerabilities to indirect prompt injections and logic drifts.
Architectural Patterns for Externalizing State
Instead of relying on monolithic context windows, high-throughput agentic architectures decouple reasoning from state storage. The LLM acts as a stateless compute engine, while external databases manage long-term state and memory retrieval.

1. Ephemeral Context Scoping
Each agent in a multi-step workflow receives a fresh, minimal context window containing only three items:
-
The core system prompt and safety constraints.
-
The exact schema-validated payload required for the immediate task.
-
Relevant vector-retrieved context dynamically pulled for that specific step.
Once the task completes, the output is saved to an external database, and the context window is destroyed.
2. Hierarchical Summarization & State Compression
When long-running tasks require historical awareness, the system uses background worker nodes to compress long execution transcripts into structured, key-value state objects (e.g., updating a
workflow_state.json file) rather than appending raw conversation strings.3. Episodic Memory indexing via Vector Stores
Past interactions, user preferences, and business rules are indexed in a vector store. Rather than passing full documents, the system executes semantic retrieval queries to inject only the top-ranked relevant chunks into the active execution window.
Engineering Guidelines for Context Optimization
To eliminate context decay across multi-agent pipelines:
-
Cap Maximum Window Usage: Enforce strict token limits (e.g., capping active context at 16k tokens even on 1M+ token models) to keep attention focused on critical constraints and reduce inference latency.
-
Enforce Clean-Slate Handoffs: Never pass an agent’s entire conversational transcript to the next agent in a chain. Extract the structured JSON deliverable and pass only that verified payload forward.
-
Implement Periodic Context Compaction: For long-running human-agent sessions, run asynchronous background compaction jobs that condense past turns into a concise state summary before context usage exceeds 50%.
